Structural failure seems most probable to me, because Ukraine (and others) would have noticed a big explosion and reported it in "real time". However, it could well be that Russia was aware that structural failure was probable and yet did nothing (opening other sluice gates) to reduce the record water volume behind the dam. Of course, it may be that those other sluice gates were either damaged or required power to be opened, and said power was not available.
In any case, the current situation favors Russia in that it makes crossing the river more difficult. However, that situation is expected to pass fairly quickly, about a week as I understand it. At present, this also does not affect the Zaporizhzhia nuclear power plant at the moment.
